How to Structure, Allocate, and Optimize a N3M Monthly Ad Budget in Nigeria -Jelil Adedoyin

If you gave me N3,000,000 and said “run Meta Ads for a Nigerian SME business for one month,” here’s exactly how I would deploy it.

First, what I would NOT do:

I would not boost posts. Boosting is the most expensive way to get the least useful results. It feels productive until you don’t get any result and you feel like oh not again.

I would not target “Nigeria, ages 18-65, all genders.” That’s not targeting. That’s vibes and hope.

I would not run everything to a website. In Nigeria, the conversion happens in the chat, not on your landing page.(don’t get me wrong, some businesses get website conversion more easily than others)

Now here is how I would actually spend it:

Budget Allocation

60% of the budget on conversion campaigns: Messages objective driving to WhatsApp/Instagram DM. This is where revenue comes from. Split across 3-4 ad sets targeting different audience segments in your top 2-3 cities of interest.

20% of the budget on retargeting: Custom audiences of people who engaged with your ads or page but did not message. These are warm leads. They just need a second touchpoint.

15% of the budget on discovery(Awareness): Reels placement, carousel post, and 1-2 micro-influencer collaborations (depending on individual influencer fee). This feeds the top of the funnel.

And the remaining 5% on creative testing: Always have 2-3 ad variations (Thanks to Meta AI, creative variation is now very easy) running against each other. Different hooks, different images, different copy angles. switch of the less performing ad by Day 5 and scale the winning ad.

Campaign Setup

Target your top 2-3 cities only. Lagos, Abuja, Port Harcourt. Or wherever your business is strongest. Don’t go national until your unit economics work in your core markets.

Layer 3-4 interest categories relevant to your product. For a wellness brand: beauty, self-care, fitness, and list a couple of competitor brands. Keep each ad sets audience between 1.5-3.5M per city.

Use real photos of real people using your product. Nigerian consumers can spot stock images immediately. Feature dark-skin models that look like your actual customers.

Write ad copy that leads with a problem, not a feature. Not: “We offer premium skincare.” Instead: “Your skin shouldn’t be a full-time job. 5 minutes, twice a day. That’s all it takes.”

Include the price range in the ad. Nigerian consumers want to know cost before they message. Hiding the price increases enquiries but tanks conversion quality.

End every ad with a clear CTA – WhatsApp or IG DM whichever works.

Timeline and Optimisation

Days 1-5: Launch all ad sets. Let the algorithm optimise. Don’t touch anything.

Days 5-7: Review performance. Pause any ad set with cost per message above N1,000. Scale ad sets below N500 per message by 20%.

Days 7-14: Introduce retargeting campaigns. Create lookalike audiences from your best converters.

Days 14-21: Review mid-month. Reallocate budget from underperformers to winners.

Days 21-30: Scale what works. Document learnings. Plan next month

What N3M should get you

With proper setup: 3,000-6,000 WhatsApp conversations. At a 20% conversion rate, that’s 600-1,200 customers. At an average order value of N15,000-N30,000, that’s N9M-N36M in revenue.

That’s a 3x-12x return on ad spend.

Not magic. Just proper structure, ruthless optimisation, and understanding how Nigerian consumers actually buy.

What is the biggest budget you have managed on Meta Ads in Africa, and what did you learn?
